A use case can look promising in a demo and still fail to scale, because the underlying documents weren't structured well enough to feed the model reliably. Data quality and process design determine commercial outcomes more than model choice does.

The organisations getting past this are narrowing focus rather than widening it. They're picking the document-heavy workflows, fraud and risk detection, claims processing, customer onboarding, where structure creates the clearest gains, and building governance and auditability into the workflow itself rather than around it.
