Every retail operator asks the same question before deploying AI: what is the ROI? It is the right question. But it is almost always asked too early.
According to Boston Consulting Group, over half of consumer-facing companies do not regularly measure ROI from their analytics efforts. Not because they do not care. Because measuring it is genuinely hard. At any given time, a retailer has dozens of initiatives running simultaneously. Isolating the impact of one technology on overall performance is rarely clean or straightforward.
In practice, what we see is this. Retail operators want a precise ROI figure before they commit. But the data needed to calculate that figure, a reliable baseline for shrinkage, accurate transaction records, clean store-level performance data, often does not exist in a form anyone can actually use. AI deployment does not create this problem. It surfaces it.
The retailers moving fastest through this are not the ones waiting for a perfect business case. They are the ones starting with one specific, measurable use case, building a before-and-after baseline from day one, and letting the evidence accumulate over time.
You do not need perfect measurement to start. You need a starting point that makes measurement possible.
