100 leads and 3 booked jobs isn’t necessarily a lead problem.
One of the biggest mistakes I see HVAC companies make is judging marketing by how many leads came in.
The lead is only the beginning.
A lead still has to be contacted quickly, answered by a CSR, followed up with, booked and ultimately turned into revenue.
And the lead source matters too. 100 high-intent Google searches and 100 low-intent Facebook forms aren’t the same thing.
So when an owner tells me:
“We’re getting leads, but the board still isn’t full.”
I don’t immediately assume they need more leads.
I want to know where the breakdown is between:
Lead → Contact → Booked Job → Revenue
Sometimes the problem is marketing.
Sometimes it’s speed to lead.
Sometimes it’s the CSR.
Sometimes it’s follow-up.
And sometimes it’s the quality or intent of the lead source itself.
More leads don’t fix a broken conversion process.
That’s why I believe HVAC marketing should ultimately be measured by booked jobs and revenue, not lead volume.
