A board asks what our development tools paid back. When engineering answers with how much the tools produced, I think we are answering a different question than what was asked.

That gap isn't a ledger or spreadsheet problem. I think it's a measurement problem, and this week's Next Gen Agility is about the numbers that close it and the claims a CFO will actually accept (in their language).

Who owns the ROI slide in your organization: engineering, finance, or nobody?

Lines of code shipped would have climbed even if the AI tools had made delivery worse. Fixing defects is code too.

Keep it on a team dashboard as one signal among several. On the ROI slide, it needs a partner that can go down.

Today's guide hosts a free tool, the ROI Slide Swap. It takes each output number your team reports as return, pairs it with a flow or stability metric from DORA's software delivery metrics that could carry the claim, and flags which numbers are easiest to game. It computes no ROI and deletes nothing.

Where does lines of code shipped live in your organization today: on the ROI slide, a team dashboard, or both?

Your team rolled out AI coding tools. The dashboard looks great. Everything is up and to the right.

Then the CFO asks: "What would this look like if the tools had made things worse?"

In this episode, Lance explains why so many AI ROI numbers can't answer that question, and what to show leadership instead.

The AI productivity charts I get shown mostly measure the front of the pipe: work started, not work delivered.

This week's Next Gen Agility is about the fastest way to waste a speedup, and what an executive can change about it next week without buying anything.

Who in your organization owns the line before review?

Your developers got faster. Did your delivery?

In a lot of the teams I work with, the answer I hear is faster at the keyboard, about the same at the customer. The difference is sitting in front of code review, where the dashboard isn't pointed.

Today's guide shows how that line forms, how to size it while it's holding steady, and what to do when it isn't. It comes with the Queue Locator, a free worksheet that starts with one question: where did we add speed?

How many pull requests are waiting on a first review in your busiest repo right now?

Your team got AI coding tools. The dashboard looks great. Pull requests are way up.

So why isn't anything reaching customers sooner?

In this episode, Lance follows the speed to where it actually went, and shows why the chart you're proud of might be measuring the only part that got faster.

What are your agile coaches paid to watch? If the answer is the events, you are paying for the part a team can get perfect while it misses every date.

A year ago, turning an idea into something you could click took two weeks and three handoffs. Now it takes an afternoon. So the internet has decided the product manager is finished, replaced by a 'product builder' who ships with AI. Half of that is right, and it is the wrong half.

The part AI is taking is the part that was always overhead: the handoffs, the status-chasing, the turning of a hallway conversation into tickets. Good riddance to most of it. The part it cannot touch is the part that was always the job. Which prototype to kill. Whether the loudest customer is the representative one. Whether the feature should exist at all.

When building gets cheap, that judgment gets more valuable, not less. Being wrong just got faster.

Write two lists this week: the product tasks AI now does for you, and the ones it cannot.
The second list is your actual job. It was always the point. Which task is on your second list? https://big-agile.com/blog/agile-coaching-in-the-ai-era

Daily Scrums on time. Retros full of action items. Sprint reviews packed.

And every delivery date this quarter missed.

When the events are healthy and nothing is shipping, a better retrospective format won't fix it. In this episode, Lance explains where a coach should look instead, and why he calls that job the flow engineer.

Your company spent real money on AI training this year. Most of it bought tool fluency, which is the skill your team was least short on.

The capability that actually de-risks AI, knowing when not to trust the output, is the one almost no program funds.

This issue is where the next AI training dollar should go, and the one audit worth running this quarter.
