Most enterprises treat data architecture as a post-migration task. Clean up the systems first, fix the data layer after. Our client chose to do both at once — and that decision defined the entire outcome.

5,000 orders a day. 50+ branches. A legacy IBM i infrastructure that had been running core operations for years, and an active migration away from it that couldn't slow down for a single hour. While the migration was running, the business still had to run.

That meant every data flow had to stay intact. Every report had to keep working. Every operational decision still needed reliable data behind it, even as the underlying systems were actively changing.

Instead of building the data foundation after the migration finished, we built it in parallel. A layered Data Fabric architecture designed to absorb continuous upstream changes without disrupting analytics or operations.
While legacy systems were being replaced, the new architecture was already ingesting, normalizing, and serving data from both old and new sources simultaneously.

When a logistics company processes 5,000 orders a day across 50+ branches, data becomes the operational backbone every decision depends on.

The challenge our client faced wasn't unusual for an enterprise mid-transformation: fragmented data sources, no unified source of truth, critical business entities duplicated across systems, and an ongoing migration that couldn't afford even a single hour of downtime.

If you have an active Transportation Management System migration underway or are just planning the endeavor, there's one decision that determines whether you operate blind for the next 12–24 months.

When you intend to switch from one system to another, the first impulse is to focus on the migration itself, and sort out the data layer afterwards. Indeed, this logic makes sense — why build on an unstable foundation?

But this is exactly where most organizations get caught. While the migration is in progress (take note that the process might last for years), the business operates blindly. There is no way to verify that the new TMS is processing data correctly until errors surface in payroll, billing, or compliance reporting. By that point, fixing the damage is way too expensive.

We worked with a large logistics operator processing 3,000 to 5,000 orders daily, mid-migration from a legacy IBM i environment to multiple TMS platforms. Instead of deferring the data layer, we suggested the client build it in parallel with the migration, on the basis of Microsoft Fabric.

This turned the data warehouse into a live validation engine: new TMS output was continuously cross-checked against the IBM i baseline in near real-time, and migration errors were caught at the data layer before they reached operations.

The numbers:

- 288× faster reporting, three days reduced to 15 minutes
- Zero downtime across the entire migration

But the more significant outcome was that the client never operated blind. At every point of the transition, data from both legacy and new systems flowed through the same pipeline - validated and reconciled. That visibility isn't possible when the data layer is deferred until the migration is finished; it's achievable only when it runs in parallel.
