You build a schedule for everyone on your team.

So who’s building yours?

Your crew knows exactly where they’re going from 9 to 11, when they take lunch, and which job they’re on until 4. They have structure because you gave it to them.

But when it’s your turn? No one tells you where to be. No one checks what got done. And “working on the business” turns into answering texts and putting out fires all day.

That’s the hidden cost of being the owner. You have total freedom, and nobody holds you accountable for how you use it.

You’re not lazy. You just don’t have a dispatcher.

Larry and Eric help owners build the same structure they give their team, so the hiring, pricing, and systems you keep putting off finally get done.

Your team has structure. Now it’s your turn.

The habits that built your business might be the same ones holding it back.

When you first started, being the guy who answered every call, showed up whenever a customer needed help, and handled every problem yourself was probably what made you successful.

But as you grow, hire more people, and take on more jobs, that same approach can start working against you.

You can’t keep running around putting out fires and expect the business to grow without you being involved in everything.

At some point, you have to stop being the person who handles every problem and start building a business that can operate without you constantly stepping in.

If your business still depends on you to keep everything moving, it might be time to change how you lead.

You’re great in the field. You can close a job, fix the problem, and keep customers happy.

But then you get home, and the invoices still aren’t sent. Payroll is half-done. There’s an HR issue you’ve been avoiding for two weeks. The schedule for tomorrow is still in your head instead of on paper.

That’s not laziness. It’s executive function, the “dispatcher” in your brain that handles logistics: who goes where, what gets done when, and all the mundane admin that keeps a home service business running.

Most owners and managers are wired to react, to go do the work and go get the work. The behind-the-scenes stuff is where things quietly fall apart, and where your profit leaks out.

You don’t have to keep white-knuckling it.

You already know what you've been avoiding.
That one person. That one conversation. That one standard you keep letting slide because you don't want to be "the bad guy."
Your crew sees it. And every week you wait, it costs you a little more respect.

The best leaders don't have it all figured out. They just stop hiding from the hard stuff and keep working on themselves.

Start with one conversation this week. Just one.

The guy who built the company with you might be the one holding it back. 😬

He was on the truck at midnight when nobody else would show up. So you protect him, even when he's falling behind and your top performers are noticing.
Here's the hard truth: loyalty without a standard isn't loyalty. It's a liability.

Friend vs. boss is a false choice. Your job is to be trusted AND hold the line for everyone, no exceptions.

Most owners fumble this. You don't have to.

Home service owners, be honest… 👇
Did you hire your buddy, your brother-in-law, or the "good guy" next door because you needed help fast?

Now you're the boss, and it's awkward. Too friendly, and nothing gets done. Too strict, and your techs walk out the door. Meanwhile, callbacks pile up, jobs slip, and you're back in the truck doing it yourself. You didn't start your business to babysit your team.

Home service owners who were stuck in the same spot have built crews that show up, take ownership, and stay.

What book are you reading now?

I just finished Seth Godin’s All Marketers Tell Stories.

Seth has great insight into what connects with your audience. He made me go deep on what our clients and potential clients could be thinking.

I would totally suggest this book to develop more business and Seth’s Purple Cow, a classic!

Be honest… how many times has this happened in your business?
Tech gets on site. Tells the customer, "I'm gonna do this, this, and this." Customer says, "Yeah, go ahead."

Nobody mentions a number.
Job's done, invoice goes out, and suddenly the customer's on the phone with you saying they never agreed to this.

It's not that your prices are too high. It's that the customer felt cornered. And nobody likes feeling like they owe money they didn't sign up for.

The fix is simple, but your team has to actually do it: price before work. Every time.

A lot of techs walk in, ask a few technical questions, do the job, and leave.

That’s it.

No real explanation of what they’re doing. No “here’s what we found.” No asking the client what they’re actually concerned about.

And that matters more than you might think.

When clients don’t understand what’s happening, they start to feel unsure about the work — even if the tech is doing everything right.

Back when we ran our own service company, the #1 complaint we heard was always communication.

Not price.
Not scheduling.
Communication.

The fix isn’t complicated.

Teach your techs to explain what they’re seeing, tell the client what they’re doing, ask better questions, and actually have a conversation.

That’s how you build trust — and turn a one-time customer into a client who calls you again.

Want your team building trust on every call, not just fixing the equipment?

Your best tech just quit. Again.
You never sat him down. Never told him what "great" looked like. Just barked instructions at the tailgate and hoped he'd figure it out.
By the time you noticed he was off track, he was already gone — and you were telling everyone "he just sucked."
He didn't suck. Your system did.
10 minutes a month is all it takes to stop losing good people.
