Most firms are evaluating AI tools the same way they evaluate software subscriptions.

That's the wrong lens.

A former AWS security leader put it this way: building on AI is closer to manufacturing than SaaS.

In SaaS, your cost is front-loaded into development. Once you ship, margins are predictable often 75 to 80 percent. The economics are stable.

AI doesn't work that way. Your ongoing cost is the token the raw material powering every query, every output, every client interaction.

When token prices move, you face the same three choices Ford faces when steel prices move: raise the price of the car, absorb a margin hit, or find better steel.
