Last January you had a great month. Six new families, full mat on Tuesdays. By March, two had stopped coming. By May, one was left.

That's not a January problem — January did its job. It's a February problem, and the fix starts in the same campaign that brought those families in.

The plan: decide the program in October, build the page now, shoot real class footage in November, launch the week after Christmas, and know exactly what the first 30 days look like before anyone signs up.

If you run one January ad campaign this year, don't launch it on January 2.

Launch it between Christmas and New Year. Families are home, on their phones, and already thinking about what changes in January. It's the cheapest attention you'll get all season, and it gives the campaign time to settle before the busiest week.

A campaign that starts January 2 spends the best week of the year figuring out who to show ads to.

Honest question for agency owners: how much of your marketing spend this year can you trace to an actual client?

Most people's answer is "some of it," and that's fine. The number isn't a grade. It's just the thing that turns next year's budget from a guess into a decision.

If the answer is "none of it," the fix is small: a "how did you hear about us" field and a note each month of what you shipped. Next year's review will have an answer.

Here's how most agency marketing budgets get set: it's late December, you're tired, someone asks what next year looks like, and you say a number roughly equal to this year's.

Not because you're lazy. Because the only quiet week of the year falls after the point where you can still remember what worked in March.

Doing the review in October fixes that. Two hours, six steps, and you start January executing instead of planning.

One step from the year-end review that's worth doing on its own: pick one thing to stop.

Most agencies add something to the marketing list every year and never take anything off. Five years in, the list is longer than the hours available, and everything on it is being done at 60%.

One channel done properly beats five done thinly. Which one comes off your list this year?

Quick one before the season starts: does your Google listing show the hours you're actually reachable this month?

Many agencies keep later hours during open enrollment and never update their listing. Google then shows you as closed to anyone searching in the evening — which is exactly when people research insurance.

Two minutes to fix. Set holiday hours through December while you're there.

New quarter. Two weeks until open enrollment opens on October 15.

Before the busy season takes over: call three of the clients you wrote this year and ask how they actually found you. Not what you assume — what they'd say.

Most agency owners are surprised by at least one of the three answers. And it's the cheapest piece of marketing research available to you, because the only cost is three phone calls you'd probably enjoy anyway.

Last day of Q3. Quick question for the owners: do you know where your best client this quarter came from?

Not where you think — where they'd say if you asked them. It's worth the phone call, and the answer usually changes where the next quarter's effort goes.

Medicare's annual enrollment period opens October 15. That's just over two weeks.

Three things worth checking this week: is your campaign landing page actually built and tested on a phone, are your Google listing hours right for the season, and does someone own callback speed when the requests come in?

The page and the listing take an afternoon. Doing them on October 16 costs you the first week of the season.

Your photos are doing more work than you think.

A parent scrolling your Google listing is asking three questions she'd never say out loud: Is this place clean? Do the kids in these photos look like my kid? Does the instructor look like someone I'd leave my child with?

Show the mat, the front entrance, the parent seating area, and a kids class actually in progress. Not just the logo and an empty room.

One rule: get written permission from families before posting photos of children, and keep everything wholesome and parent-facing. Most schools put a media release in the enrollment packet, which makes it simple.
