Costco makes $240 billion a year.
Sam's Club makes $84 billion.
They have roughly the same number of stores.
The difference isn't the products.
It's one decision most businesses get backwards:
Costco sells membership.
Sam's sells merchandise.
Sounds like semantics.
It's not.
Here's what's really happening:
Costco makes roughly $4 billion a year just from membership fees.
That's BEFORE you buy a single rotisserie chicken or 50-pack of toilet paper.
That membership revenue is most of their profit.
Which means they can sell products at razor-thin margins. Sometimes at a loss.
Because the business model isn't "sell you stuff."
It's "own your wallet."
Sam's Club is owned by Walmart. Bigger parent company. More resources. Better supply chain.
Still makes less than half what Costco does per location.
How?
Because Sam's thinks like a retailer.
Costco thinks like a membership company.
After 15 years building multiple 7-figure businesses, here's what I know:
Your revenue model determines your freedom.
When you sell products, you're constantly chasing the next transaction.
When you sell access, you own the relationship.
Most service businesses are Sam's Club:
β Chasing project work
β One-off sales
β Competing on price
β Starting from zero every month
The ones printing money doing half the work? They're Costco:
β Recurring revenue models
β Membership or retainer fees
β Product becomes the bonus, not the business
β Predictable revenue you can count on
Costco's private label, Kirkland Signature, accounts for 25%+ of their sales and drives massive loyalty.
Sam's has Member's Mark. Nobody talks about it.
Because when membership is your moat, everything else becomes proof of value.
When transactions are your model, you're just another option.
The businesses that scale aren't the ones with the best products.
They're the ones who figured out how to own the customer, not just serve them.
Recurring revenue isn't sexy.
It's not a launch.
It's not a viral campaign.
But it's what separates businesses doing $84B from businesses doing $240B with the same infrastructure.
Your next level isn't in selling harder.
It's in changing what you sell.
