95% of procurement leaders say negotiation is their highest-value activity. Only 45% trust their own cost modeling enough to use it at the table.

That 50-point gap is why AI alone hasn't closed the negotiation capability gap, and it's the core of a live session with The Hackett Group and aPriori on October 7 (11 am EDT / 4 pm BST / 5 pm CEST).

aPriori Discovery Dashboard: Find Value in Unfinished Design Work

Not all design work gets finished or published. When priorities change, potential cost savings and manufacturing improvements can get left behind.

The new aPriori Discovery Dashboard makes that work visible, showing where unfinished work could lower costs, improve , and shorten production times.

What does cost uncertainty actually look like in manufacturing? Here's a real example.

One product company requested a quote for a simple turned part through an online manufacturing bid site. Within a week, they had 18 bids. The spread from the lowest to the highest was 10 to 1.

Geography had almost no correlation to the price. Some US suppliers quoted far below Chinese competitors. The reason wasn't shipping or tariffs. It was commercial cost drivers: excess capacity, loss leaders, relationship effects, and other factors that are effectively random and impossible to model.

This is the cost noise that most engineers and buyers are working against every day, often without recognizing it for what it is.

The Anatomy of Product Cost breaks down exactly how these cost layers build on top of a part's true economic cost, and why understanding that foundation is the only way to negotiate from a position of real knowledge.

Learn how the cost layers build and how knowing true economic cost changes how you negotiate.

Direct costs get the attention. Indirect costs quietly decide the margin.

McKinsey estimates indirect operations run 8% to 12% of total operating costs for manufacturers. RFQ cycles, procurement, and quality control don't touch the part itself, but they touch the bottom line every time.

The manufacturers protecting margin right now are modeling cost at the design stage, before a manufacturability issue becomes an engineering change order. Woodward used this approach to cut supplier lead time from 10 weeks to 1, with a fifth of the quoting headcount.

See where indirect and direct costs are quietly winning or losing profitability.

A supplier's quote comes in high. Most procurement teams have no independent way to check if it's fair. New Hackett Group research: 63% of procurement organizations lack the skills and expertise to negotiate direct materials at scale, even though 91% call negotiation their most important sourcing skill.

It's not that engineering teams are too slow to should cost parts on time. It's that should costing depends on everyone except them.

Traditional should costing needs input from procurement, manufacturing, and finance before an engineer gets an answer. Every handoff adds delay, and on complex assemblies that delay compounds fast.

Automated should cost analysis removes the dependency. It reads the 3D CAD model directly and simulates manufacturing cost using a physics-based engine, so engineers get the answer when they need it.

CNH used this approach to find $10.2 million in cost avoidance this year.

In manufacturing, should-cost models are standard practice. You identify what a part should cost to produce efficiently, benchmark against it, and drive improvement. The same logic now applies to carbon.

A should-carbon model establishes a CO2e footprint benchmark for a part based on its geometry, materials, and manufacturing process. Engineers can compare design alternatives, identify configurations that are unnecessarily carbon-intensive, and set reduction targets before production begins.

This matters because 80% of a product's environmental impact is determined during design. Measuring emissions after the fact, at the point of shipping or annual reporting, doesn't give engineers anything actionable to work with.

Key takeaways:

✅ Should-carbon models extend cost-engineering discipline to CO2e
✅ The design stage is where carbon reduction targets become achievable
✅ Well-designed products tend to be both cheaper and lower-carbon

Bring the same rigor to carbon that you already bring to cost.

Supply continuity and cost reduction are both intensifying in 2026, and procurement teams are being asked to deliver on both with the same resources.

Hackett's 2026 benchmark data lays out exactly how that squeeze is playing out.

The Hackett Group and aPriori are breaking it down live on October 7 (11 am EDT / 4 pm BST / 5 pm CEST), with practical takeaways for direct materials teams. 👇
