Most growing SMBs see their cloud bill grow 30-40% in the 18 months after migration.

Sometimes that's because the business grew. Often, it's avoidable.

Five cost traps we see hitting growing businesses (Microsoft 365, Azure, AWS):

2. Data egress fees — what cloud providers charge to move your data OUT (backups, exports). One client was paying $1,800/month just to back up to a different cloud.

3. On-demand pricing for predictable 24/7 workloads — up to 70% more than the reserved-instance rate.

4. Test environments that auto-scale UP but never auto-scale DOWN. We found 14 idle VMs for a 4-person dev team in one audit.

5. Tools you're already paying for through your M365 or AWS license, duplicated by a third-party purchase.

Most SMBs recover $30K-$120K per year on the first careful pass. Not because the cloud is wrong. Because the spend grew faster than the governance did.

Every business under 100 people has a person quietly running IT who never signed up for the job.

It's the office manager who became "the password person." It's the controller who got CC'd on every software invoice. It's the operations lead who set up your first server and never gave it back.

They're great employees. They're also the biggest unmanaged risk in your business.

Here's what breaks this setup:

1. They get sick or take a real vacation. The week they're out is the week you discover what they were holding together.

2. They leave. The handoff document is incomplete by definition because they didn't realize how much they were doing until they had to write it down.

3. They make a mistake at scale. A misconfigured email rule. A password reset on the wrong account. Small things until they aren't.

I'm not saying replace them. They're often the best employee in the building. I'm saying: figure out, on paper, what would happen tomorrow if they didn't show up.

If the answer is "we'd be in serious trouble" — that's not a workload problem. That's an operational risk problem.

We're an MSP. We just did a cybersecurity audit on ourselves — and the result was humbling.

Before we started, I would have bet $100 we had maybe 10 critical vendors in our business.

The actual number was 97.

We were preparing the audit for a client. As we always do, we ran the same checks on ourselves first. The first question every audit asks is simple: list every vendor your business depends on.

I sketched 10 on a whiteboard. Then we cross-checked against our credit card statements, expense reports, and software subscriptions.

97 active vendors.

Two things hit at the same time. We couldn't have named most of them without the search — which means in some cases, we didn't even know what we were depending on. And we were paying for all of them. Some were $9/month. Some were $4,000/month. Several were duplicates. A few were tools nobody had logged into in over a year.

We're the firm that runs vendor audits for a living, and we couldn't name our own list off the top of our head. If we couldn't, you probably can't either.

Most owners I talk to guess 10-15 vendors. The real number tends to be 3-5x higher.

Open a doc. List every vendor your business depends on. Then go check your actual statements.

• Credentials & access – admin accounts, shared logins, MFA methods (stored securely in a password manager)
• Vendors & key contacts – who manages your internet, software, phones, security, backups
• Network & systems overview – how everything connects, what’s on-prem vs cloud
• Backup & recovery process – where data lives and how to restore it
• Licensing & subscriptions – what you’re paying for and who owns it

This isn’t about bureaucracy—it’s about resilience.

When documentation is clear and accessible:
✔ Your entire business isn’t dependent on one person
✔ Onboarding new IT support is faster
✔ Downtime is shorter
✔ Risk is lower

The rule we give our clients:
👉 Document your environment like you won’t be there tomorrow.

Because one day, you won’t be—and your business still needs to run.

Second international TechXchange completed! We built an exchange program with a German tech company to give our employees the opportunity to travel abroad and see how it works on the other side of the world.

This year we welcomed Tobias Maffert in California and our Jorge Dominguez was wonderfully hosted in Germany by our partner IOK – IT-Systemhaus für den Mittelstand The techs work two weeks alongside the local teams to observe the processes, products and people.

It has spawned different ideas on both sides, but it is also a life-changing experience for the individuals that get to travel and immerse themselves in a different culture. We are now seeing a mini alumni group building and friendships lasting beyond the exchange.

Looking forward to next year and indulging the next Xchanger in local culture!
