Christopher Robin thought for a moment.

"It means building things so AI is part of how the work gets done."

Pooh nodded slowly.

"That sounds Useful. But only if the work knows where it is going."

Piglet looked worried.

"What if the work does not know where it is going?"

"Then," said Pooh, "AI may help it get there much faster."

"Where?" asked Piglet.

"Exactly," said Pooh.

John Worthington borrowed this exchange to make a point that most enterprise AI conversations skip entirely:

Before giving everyone a Very Clever Machine, someone should know:

→ Who is asking?
→ Who is helping?
→ What was promised?
→ What has gone wrong?
→ Who is allowed to say yes?

We gave the AI access to our documentation.

It handed us a sandwich made of 14-year-old SharePoint pages, three abandoned wikis, and a portal nobody trusts.

We were confused. The AI was not.

That's the thing about AI — it doesn't know what's outdated. It just processes what it's given, fast and confidently.

The real problem? We handed it organisational sludge and called it a knowledge base.

A sharp observation from Michiel R. De Boer on why organisations can be busy improving and still remain stuck. ⬇️

A few years ago....

The CEO of a mid-sized manufacturer sat across from me, genuinely baffled.

The right strategy. Good people. Solid systems. Three improvement initiatives in eighteen months, all signed off at board level, all producing results on paper.

Nothing had changed in how the organisation actually felt to work in.

"I don't understand it," he said. "We keep doing the right things. Why are we still in the same place?"

I have heard version of that question more times than I can count.
And I have come to believe the question itself contains the answer.

Most organisations don't fail because they do the wrong things.
They fail because they do the right things in isolation.

One after another. Each rational decision becomes part of the architecture of the difficulty.
