It's a bank holiday. My feed's still full of businesses that don't stop for one.

Yesterday I posted about the systems that keep running whether I'm at my desk or not. Today's the test: is your business the same, or does everything wait for you to log back on?

80% of software features go largely unused. About 12% drive 80% of daily use. That's not a guess – it's the pattern industry research (Pendo's Feature Adoption Report, corroborated independently) keeps finding, across company sizes.

Translated for a trades business: if you're paying £150-300+/month for SimPro, Tradify, Joblogic, Powered Now, or similar, there's a real chance you're using a fraction of what you've already bought – not because your team's careless, but because nobody ever showed you the rest of it.

That's the whole premise behind this series. Not a new system. Not a migration. Just using what you've already got, properly.

Slides don't automate anything. A specific workflow does.

I've sat in enough "AI strategy" conversations to notice a pattern: lots of slides about transformation, very few sentences about which actual task, done by which actual person, is going to change on Monday morning.

The businesses that get real value skip the deck. They pick one workflow – quoting, invoicing, chasing payments, whatever's actually eating the week – and fix that one thing properly before talking about "strategy" at all.

If your business has an AI strategy document sitting somewhere and nothing's actually changed day to day, that's worth a look.

Real talk: you probably don't need a new AI tool.

You need to actually use the one you already pay for.

I lose count of how many businesses I talk to who've signed up for three different AI subscriptions and properly, consistently use none of them – not because the tools are bad, but because nobody sat down and worked out which one actually fits a real task in the business.

One tool, used properly for one specific job, beats four tools half-used every time.

A client came to me with a genuinely stressful problem: the agency that had built and hosted his website had gone quiet. No replies. No access. His own domain, effectively out of his control.

This wasn't a technical mystery — it was a paperwork and process one. Domain registrars, DNS records, who actually owns what versus who's just been managing it. Most business owners have never needed to know the difference, until suddenly they do.

We worked through the registrar records, the correct legal ownership channel, and got everything transferred back into his control - properly, this time, with him holding the keys.

Not every stuck situation needs a dramatic fix. Most of them need someone who knows which door to knock on.

“Technology, systems and automation shouldn’t feel unnecessarily complicated.”

Really appreciate this review from Simon.

One of the biggest things I see with owner-led businesses is that they know technology could make things easier but, they are not always sure what they actually need, where to start or which advice to trust.

And with AI, automation and new tools evolving so quickly, it is very easy to end up with more noise instead of more clarity.

That is why I always try to keep things practical.

Understand how the business actually works.

Find where time is being wasted, where processes are breaking down, or where too much still relies on the owner.

Then work out where technology, better systems or automation can genuinely make a difference.

No unnecessary jargon.

No technology for the sake of technology.

Just practical solutions that make the business easier to run.

Automation doesn't fix bad habits. It just makes them faster.

Chasing unpaid invoices in the wrong order, badly? Automate it and you're now chasing them in the wrong order, badly, automatically, at 3am.

The businesses that get real value from automation aren't the ones with the flashiest tools - they're the ones who fixed the process first, then automated the good version of it.

Before you automate anything this month, ask one question: am I speeding up something that actually works?

I used to think tech fixed itself once it was set up. Genuinely believed this for longer than I'd like to admit.

Install it, configure it, walk away. Job done.

It's not job done. A system only ever does what someone actually wants it to do and "someone" has to keep wanting it past the setup week, past the initial enthusiasm, past the point six months later where nobody remembers why a step exists.

I've sat with businesses that bought genuinely good software, configured it properly, and watched it quietly stop being used within a year, not because it broke, but because nobody kept it alive.

The tech was never the hard part. Getting a business to keep using it properly is.

If that's ringing a bell - not "my software's broken" but "we set this up ages ago and I'm honestly not sure what's still being used" - that's usually a smaller conversation than people expect.
