When does an Employer of Record stop making sense?

An EOR can be a game-changer when you're entering new markets or hiring in countries where you don’t yet have an entity. But what happens when you scale?

You start with 10 employees in Spain supporting your German HQ—EOR is perfect. Fast forward a few years: you’ve got 100 people in-market, a growing local sales team, and direct revenue from Spain. Now what?

That’s when the trade-offs become real:
✅ Flexibility vs control
✅ Speed vs long-term cost
✅ Simplicity vs legal presence

At a certain point, opening your own entity or foreign subsidiary might make more sense. but that doesn’t mean walking away from your EOR completely. More companies are running hybrid models, using an Employer of Record in some countries and direct employment in others.
