Most organisations measure AI adoption by usage rates. But usage doesn't tell you whether AI is being used safely, effectively, or in ways that will hold up under scrutiny.

When we worked with a world-leading education provider operating in nearly 200 countries, an initial survey revealed something headline figures tend to hide. Most engineers were already using AI tools regularly — the numbers looked healthy.

But digging deeper told a different story:
Only 1 in 7 were applying techniques that generate meaningful gains. Security anxiety was the single most cited barrier across every role.

Ten weeks later:
6 out of 7 developers say AI tools now save them real time in actual work delivered.
39% reduction in lead time to first code commit — against a 15–20% target.
2–8 hours saved per automated test created.
10–30 minutes saved per bug report.

And the QA team built two agents that cut accessibility compliance work from 38 hours to 30 minutes per page.

That capability now belongs to the organisation.
