Agentic AI is scaling. But mostly if you're a £1bn+ turnover business. Why?
New McKinsey data: 40% of large enterprises (£1bn+ revenue) are now scaling AI agents, up from 27% last year. Smaller organisations? Stuck flat at 22%, same as last year.

That gap isn't about ambition. It's about infrastructure.

Big companies aren't succeeding because they have smarter AI. They're succeeding because they built the data foundations, governance and integration layers to let agents actually do something useful, safely, at scale.

Smaller teams often skip that groundwork and go straight for the shiny agent demo. Then wonder why it stalls at pilot stage.

If you want your AI agents to scale, not stall, the work starts before the agent does.

Unified parts data networks, live technical insight, one problem to solve.

That’s the thread running through GSF Car Parts TechFest London yesterday, a garage technology exhibition bringing together the latest technology, tools and innovation shaping the automotive aftermarket.

It’s also exactly the shape of the challenge we solved for NAPA Auto Parts.
Their real problem wasn’t diagnostics or telematics. It was dead stock: dozens of parts counters, each sitting on excess inventory with no way to see what the site down the road actually needed.

We built the connection GSF’s suppliers are now chasing: a centralised inventory exchange that mapped part interchangeability across sites, then matched excess stock to demand automatically.

The result? Millions saved, and inventory that used to gather dust now moves to where it’s needed.

The aftermarket is realising what the broader industry already has: the value isn’t in any single garage’s data. It’s in connecting it.

AI is already predicting where fires start and helping police spot suspects faster. But none of it works without the data foundation underneath.

That was the real story at the Emergency Services Tech Show today. Behind every use case, someone's had to solve where data lives, how it's structured, and how it gets to the people who need it in time to act. Get that right, and the tech follows.

"Does it still work?" is a dangerous way to judge business-critical software.

The real question isn't whether it works today. It's what happens to the business if it stops working tomorrow.

Legacy systems rarely fail overnight; they erode. Access gets slower. Simple tasks take more effort than they should. Changes take longer, maintenance gets harder, integrations get more fragile, and knowledge sits with fewer and fewer people. Every release carries a bit more risk than the last.

Because the core function still runs, it's easy to keep deferring the bigger question, until something breaks.

So ask it directly: if this system suddenly went down, could your people keep operating? Could customers still be served, orders processed, payments made, information accessed? Would the business recover quickly, or would the impact be severe, even catastrophic?

That's the real test. "Does it still work?" measures uptime, not resilience.
Business-critical software has to be judged on dependency, risk, and what failure would actually cost the organisation, not just whether it's limping along.

Our latest article digs into the hidden costs of legacy software: poor user experience, declining performance, technical debt, concentrated knowledge, operational risk, and what it really costs to keep depending on tech that's getting harder to support.

The goal isn't newer technology for its own sake. It's making sure the systems you depend on stay safe, reliable, and practical to change.

We modernised Kelda Dynamics' Human Machine Interface, without losing what their operators already knew.

The Human Machine Interface runs complex drilling operations, where usability, latency and situational awareness aren't nice-to-haves, they're the job.

We redesigned the real-time interface while deliberately keeping the workflows operators already trusted. No retraining. No lost muscle memory. Just a system that works the way it always did, only better.

That took UX, front-end development and specialist data architecture working together, in an environment where getting it wrong isn't an option.

"We weren't looking for resources. We were looking for experts."

Funding an AI project? Ask these 5 questions first.

Enterprise AI investment hit £252 billion in 2024. 88% of proof-of-concepts never reach production.

Before you sign off the next AI project, read the 5 questions we ask every client before it gets anywhere near a budget line:

1. Is this a real use case, or just an ambition?
2. Can your data actually support it?
3. Do the systems it depends on actually talk to each other?
4. Who owns it - and could they explain it in under a minute?
5. Have you planned for governance and adoption, or just for launch?

Skip them, and you're not funding an AI project. You're funding a very expensive pilot.

04/09/2026

You don't need to be a financial wizard to get a tech project funded. 💼
You need a translator.

Every month the legacy system limps on, it's costing the business in hours, patience and margin - nobody's just written it down yet.

Turn operational pain into boardroom language, and the budget conversation changes completely.

02/09/2026

Three senior analysts. £240,000 a year. Copying and pasting data into Excel because your ERP doesn't talk to itself. 📊

That's not "how it's always been done" - that's £240k of intellectual capital doing a job a machine should be doing.

Show your CFO the automation project that returns that money within six months, and you're not asking for spend anymore. You're presenting a return.

31/08/2026

You know the server's living on borrowed time. 💻

The fines on the other side of a breach don't care that it "still works fine."

Don't tell your CFO the software's ageing. Tell them it's an unquantified compliance risk - and if it fails, the fines alone could eclipse a £150,000 upgrade by 10x or more.

Nobody budgets for the cost of doing nothing. That's exactly why it's the number that changes the conversation.

28/08/2026

If you want to unlock a £100K or £150K budget for a tech overhaul, the tech isn't what needs to change first. The pitch is. 🎯

The biggest mistake technical and operational leaders make? Assuming the board cares about the technology stack the way they do.

They don't. And they're not supposed to.

The board cares about risk, revenue, and return. If your case is built around architecture and system debt, you're speaking a language the room isn't fluent in - no matter how urgent the problem actually is.

Translate the tech stack into business exposure, and the budget conversation changes completely.
