Here's what actually happens on the first call.

No slide deck. No pitch. We ask what the business does, and what's breaking or slowing it down right now. Then we ask the question most people skip: "What happens if you don't fix this?"

That answer tells us more than the feature list ever does.

By the end, you know if this needs a custom build, a cheaper tool, or nothing at all. We tell you either way.

We've built more than one project that started somewhere cheaper.
Not because the first developer was bad. Usually because "cheap" meant rushed — no real scoping, no one asking what happens when the business actually grows, no one saying "this will break in a year."
By the time it reaches us, the client isn't looking for cheap anymore. They're looking for someone to just get it right.
Cheap and fast are easy to sell. Right takes longer to explain.

مش لأن أول مطوّر كان سيئ.
غالبًا لأن "الأرخص" كان معناه إن الشغل اتعمل بسرعة زيادة:
من غير فهم كافي للمطلوب،
ومن غير حد يسأل: إيه اللي هيحصل لما الشركة تكبر؟
ولما المشروع بيوصلنا في المرحلة دي، العميل غالبًا مش بيكون بيدوّر على الأرخص تاني.

We offer a free first meeting. We don't take every one that's booked.
If ten minutes in, it's clear the project needs a bigger team, a different specialty, or honestly just a cheaper option than us , we say so. We'd rather spend that hour helping you find the right answer than talking you into the wrong one.
Some of those calls turn into nothing. That's fine.
The filter isn't about qualifying leads. It's about not wasting your time either.

بنقدّم مكالمة أولى مجانية. بس مش كل حد بيحجز فيها بيكمل معانا.

Every project we take starts with a question that surprises most clients:

"What happens if we don't build this?"

The honest answer is more useful than the eager one. Sometimes the answer is "nothing critical breaks, you just stay slower." Sometimes it's "the business genuinely can't grow without it." Most of the time it's somewhere in between, and most clients have never sat with the question long enough to know which.

We started asking it because we got tired of building software that didn't move the needle. A polished feature that gets used twice a month is worse than no feature at all ,it just adds maintenance cost without adding value.

So now we ask, the client thinks, and sometimes we both decide the project shouldn't happen yet. We lose the revenue. The client saves a six-figure mistake.

The honest question pays for itself.

كل مشروع جديد عندنا بيبدأ بسؤال بسيط، لكنه أحيانًا يفاجئ العميل

«إيه اللي هيحصل لو ما بنيناش النظام ده؟»

الإجابة الصريحة أهم من الحماس للبناء. أحيانًا مفيش مشكلة كبيرة؛ الشغل بس هيفضل أبطأ. وأحيانًا النمو فعلًا هيقف من غير النظام. وفي أغلب الحالات، الحقيقة بتكون في النص.

بدأنا نسأل السؤال ده لأننا مش عايزين نبني حاجة شكلها كويس، لكن تأثيرها ضعيف. خاصية بتتستخدم مرتين في الشهر ممكن تكون عبء، مش إضافة؛ لأنها محتاجة متابعة وتطوير من غير قيمة حقيقية. والأسوأ إنها تستهلك وقت الفريق وتزود تعقيد النظام من غير ما تحل مشكلة مؤثرة.

عشان كده، بنقف الأول ونفكر مع العميل: هل المشروع مهم دلوقتي؟ ولا الأفضل يتأجل؟

وفي بعض المرات، بنقرر سوا إن الوقت مش مناسب. إحنا ممكن نخسر فرصة شغل، لكن العميل يتجنب قرار مكلف من غير فايدة.

السؤال الصريح أحيانًا بيوفر أكتر من أي نظام.

AI didn't change software development. The discipline did.

Every shop now has access to the same models, the same agents, the same code-generation tools. The technology is no longer the moat — it's commodity. What separates good output from bad output isn't the AI. It's whether the person using it knows what they're asking for.

An engineer who understood architecture, tradeoffs, and clean abstractions before AI still understands them. They use AI to ship faster.

An engineer who copy-pasted from Stack Overflow before AI is now copy-pasting from a chatbot. The volume of bad code has gone up, not down.

The same is true for clients. Founders who knew how to scope a project and define real requirements still know. AI helps them communicate faster.

Founders who couldn't articulate what they actually needed before AI still can't — they just get to the wrong outcome faster now.

The tool didn't change the work. The work was always about thinking clearly.

الذكاء الاصطناعي ما غيّرش طريقة بناء الأنظمة. اللي فرق فعلًا هو الانضباط.

دلوقتي أغلب الشركات عندها نفس الأدوات تقريبًا. لكن الفرق مش في الأداة، الفرق في الشخص اللي بيستخدمها: هل فاهم هو عايز إيه؟ وهل بيعرف يطلبه بشكل واضح؟

المهندس اللي كان فاهم تصميم الأنظمة، وبيعرف يوازن بين الاختيارات، ويكتب شغل منظم، هيستخدم الذكاء الاصطناعي عشان ينجز أسرع، من غير ما يضحي بالجودة.

لكن اللي كان بينقل حلول من غير ما يفهم، هيعمل نفس الحاجة دلوقتي، بس بسرعة أكبر. والنتيجة: أخطاء أكتر، مش أقل، ومشاكل بتظهر بعدين وقت التشغيل والتطوير.

ونفس الكلام ينطبق على أصحاب الشركات. اللي عارف يحدد المطلوب من البداية، الذكاء الاصطناعي هيساعده يشرح أسرع.

لكن اللي مش عارف هو محتاج إيه، ممكن يوصل للحل الغلط أسرع.

الأداة ما غيّرتش أصل الشغل.

Most software houses bill for hours. We bill for outcomes.
When a developer is paid by the hour, slow work pays better than fast work. Padded timesheets pay better than honest ones. The vendor's incentive runs opposite to the client's.
We quote a fixed price for the project, and we ship it for that price. Period.
When we underestimate, we eat the loss. When we move faster than expected, we don't pad the invoice. The client gets what we agreed on, for the price we agreed on.
This is harder for us. It pushes us to actually be good at scoping, at architecture, at knowing where a project will go sideways.
The work is the cost. Not the time spent doing it.
We sell software that works. Not hours that pass.
أغلب شركات البرمجيات بتحاسبك على عدد ساعات العمل.
إحنا بنحاسبك على النتيجة.
لما الحساب يكون بالساعة، الشغل البطيء ممكن يبقى أربح من الشغل السريع، وساعات العمل الزيادة تبقى في مصلحة الشركة، مش العميل.
عشان كده، بنحدد سعر واضح للمشروع من البداية، وبنسلم المطلوب بالسعر المتفق عليه.
لو أخطأنا في التقدير، إحنا اللي بنتحمل الفرق.
ولو خلصنا أسرع، مش بنزوّد الفاتورة.
الطريقة دي أصعب علينا؛ لأنها بتجبرنا نفهم المشروع كويس، ونحدد المطلوب بدقة، ونبني حل مناسب من البداية، ونتوقع المشاكل قبل ما تظهر.
وده كمان بيخلي الصورة أوضح للعميل: يعرف من البداية هيدفع كام، وهيستلم إيه، من غير مفاجآت في آخر الطريق.
العميل مش المفروض يدفع مقابل الوقت اللي عدى.
هو بيدفع مقابل نظام شغال، يحل مشكلته، ويحقق النتيجة اللي اتفقنا عليها.
إحنا مش بنبيع ساعات عمل.
إحنا بنقدّم نتيجة واضحة.

The smartest companies don't pick between buy and build.

They sequence them.

Over the last five posts I've made the case piece by piece — that "build vs buy" is the wrong frame, that price is the wrong variable, that the real cost of buying hides in places nobody puts on a quote, and that there are early signals telling you when it's time to switch.

Here's the whole thing in one line:

Buy to validate. Buy to scale. Build to own.

Three phases. Most successful businesses pass through all of them.

Phase 1 — Validate. You don't know yet if your idea works. Pre-made gets you to the answer in days, for hundreds of dollars. Anyone telling you to build custom at this stage is selling you something you don't need yet.

Phase 2 — Scale. The idea works. You're growing. Pre-made still serves you, mostly. You'll add more tools, pay more per seat, accept more workarounds. This phase can last years.

Phase 3 — Own. The workarounds outweigh the savings. Your team's best ideas are blocked by someone else's roadmap. The platform's growth and yours have diverged. Now custom isn't a luxury — it's how you stop paying twice.

The mistake isn't picking buy. It's never reconsidering.

ليه السؤال مش "نبني ولا نستخدم حل جاهز؟"، وليه السعر مش هو العامل الأهم، وليه التكلفة الحقيقية للحلول الجاهزة أحيانًا بتكون مستخبية في الوقت، والحلول المؤقتة، والقيود اليومية.

استخدم الحل الجاهز عشان تختبر.

وابنِ نظامك الخاص لما تحتاج تملك وتتحكم.

٣ مراحل، وأغلب الشركات الناجحة بتمر بيهم.

**المرحلة الأولى: الاختبار.**

لسه مش متأكد إن الفكرة هتنجح. هنا الحل الجاهز هو الأذكى؛ لأنه يوصلك للسوق بسرعة وبتكلفة أقل.

**المرحلة الثانية: النمو.**

الفكرة نجحت، والشغل بدأ يكبر. الحل الجاهز لسه مفيد، لكن هتبدأ تزود أدوات، وتقبل حلول مؤقتة، وتدفع أكتر مع الوقت.

**المرحلة الثالثة: الملكية.**

لما الحلول المؤقتة تبقى أغلى من التوفير، وأفكار فريقك تتعطل بسبب قيود الأداة، يبقى النظام الخاص مش رفاهية. ده وقت إنك تملك شغلك بجد.

الغلط مش إنك تبدأ بحل جاهز.

الغلط إنك تفضل عليه من غير ما تراجع القرار.

By the time it's "obvious," they've usually paid for it twice over — once in the workarounds, once in the panic migration.

Three early signals that buying has stopped working. If you're seeing all three, the question isn't whether to switch — it's how fast.

1. Workarounds outnumber workflows.

Your team spends more time fighting the tool than using it. Every week brings a new "we just have to do it manually" moment. The exports, the copy-paste, the spreadsheet that lives next to the platform — these aren't temporary. They're a second system you're maintaining for free.

2. Your team's best ideas can't ship.

Someone on your team has an idea that would actually move the business. The platform doesn't support it. You file a feature request that disappears into someone else's roadmap. Six months later you're still waiting. Innovation bottlenecked by a vendor you don't control isn't innovation — it's hope.

3. You're paying for features you can't use, and missing features you can't get.

The platform's growth and your business's growth have diverged. You're locked into a plan with capabilities you'll never need, and the things you actually need aren't on the roadmap. The price keeps going up. The fit keeps getting worse.

فريقك بقى يضيع وقت في مقاومة الأداة بدل ما يستخدمها.

كل أسبوع في ملف يدوي، نسخ ولصق، أو جدول خارجي عشان نكمل شغل النظام.

دي مش حلول مؤقتة.

لما تطوير شغلك يبقى مربوط بخطة طرف تاني، ده مش ابتكار. ده انتظار.

**٣. بتدفع في حاجات مش محتاجها، وناقصك حاجات مش موجودة.**

الأداة بتكبر في اتجاه، وشغلك بيكبر في اتجاه تاني.

تلاقي نفسك مشترك في باقة فيها إمكانيات مش بتستخدمها، وفي نفس الوقت الحاجات المهمة ليك مش متاحة.

السعر بيزيد، والملاءمة بتقل.

لو لاحظت العلامات دي بدري، الانتقال يبقى مشروع متخطط.

لو لاحظتها متأخر، الانتقال يبقى أزمة.
