An inspector rejects a beam on Tuesday morning. Everyone in the room knows roughly what happens next: it gets argued about, somebody blames the yarn, somebody blames the loom, and the fabric gets downgraded because nobody can prove anything either way.

We traced one backwards instead. Four minutes to get from the reject to the loom, the shift, the beam, the warp and the yarn lot behind it. The yarn lot was five weeks old. It had passed into the store without anyone comparing its analysis against the fabric specification it was bought for, and it had already fed three other beams. That one loom had woven about 1,260 metres in the three weeks the beam was running, illustrative at 60 metres a day.

So the real cost was never the rejected beam. It was everything woven between the cause and the discovery. Ten days ago we said a dyeing recipe changes in four places between the lab and the machine, and that almost nobody records any of them. Here are the four on one card, with what each one costs you when it goes unwritten.

Scale. The approved recipe and the printed batch card become two separate documents, so nothing can ever be compared. Machine. A batch goes to whichever unit is free, and load alone can move cost per kg by 19 percent. Substitution. A dyestuff runs short, an equivalent goes in, and three weeks later nobody can explain the shade variation between two shipments. Operator correction. The adjustment that actually saved the batch lives in one person's head and leaves with him.

None of the four is a mistake. All four are invisible. That is why a re-dye gets booked as process loss with no cause attached, and why Right First Time never improves no matter how careful the lab is.

Every spinning mill has a stoppage report. Almost none of them is right, and it is nobody's fault.

Planned maintenance gets logged. A count change gets logged. What never gets logged is the four minutes waiting for a doffer, the six minutes on a cluster of end breaks, the three minutes on a lap that ran out early. Each one is too short to be worth writing down, and the operator is busy fixing it rather than recording it.

Here is the arithmetic, and it is illustrative. Twenty stops of four minutes is 80 minutes a day. Across a week that is 9.3 hours, which is more than a full shift on that frame. Booked downtime says the machine ran. Actual downtime says it did not, and the difference never reaches anyone who could act on it.

To answer it you call the store for fabric received, cutting for what has been cut, the line supervisors for sewing output, QC for what passed, finishing for what is packed, and commercial for the booking. Six departments, six people. Every one of them gives you an accurate answer about their own stage, and not one of them can answer the question you were actually asked.

Twelve minutes a call is optimistic. That is 72 minutes to assemble one order status, and the first number you collected is 72 minutes old by the time you write the reply. Illustrative, but you already knew the shape of it.

She flagged it in week 3. The fit sample came back four days late, the lab dip approval took another four, and the trims were signed off a week after that. None of the three was her decision, and none of the three moved the ship date. Production simply started twelve days late on a window that was forty five days long. That is 27 percent of the sewing time gone before the first stitch. Illustrative, but every merchandiser reading this has lived it.

A denim development season looks like this. A buyer asks for something. The lab builds an article, the mill runs a short warp, a rope dyeing set, sizing, a few hundred metres on a loom and a finishing pass. The buyer looks at the hanger, says not quite, and asks for another.

Fourteen trials later, one article gets an order. Nobody counts the other thirteen as a cost because no invoice was ever raised against them. The yarn was real, the dyeing was real and the loom hours were real. 13 out of 14 is 93 percent of the development spend sitting in an overhead line with no buyer and no style attached to it.

Most factories work out labour cost per piece once a month, by dividing the wage bill by the pieces that shipped. By then the order has gone and the number is history.

Here is the arithmetic that matters, and it is illustrative. One line, 40 operators, an 8 hour shift, SMV 15. At 50 percent efficiency that line makes 640 pieces. At 60 percent it makes 768. Same 40 people, same wages, same shift. The labour cost per piece is 17 percent apart, and nobody in the building knows which of the two happened until next month.

Every piece needed to close that gap is already in the factory. The operation bulletin holds the SMV. The attendance system holds who actually came in. The floor holds hourly output. It is 11pm and a batch has come out off shade. The lab supervisor says the recipe was right. The floor in-charge says he ran what was on the card. Both are telling the truth and neither can prove it.

On the way down, that recipe was scaled, matched to the liquor ratio of whichever machine was free, part substituted when a dyestuff ran short, and corrected mid-run by the operator. Four changes, none written next to the approved recipe. So the batch is re-dyed. The dyes go in twice, the machine hours go twice, the steam goes twice, and the delivery date moves.
