An inspector rejects a beam on Tuesday morning. Everyone knows what happens next. Somebody blames the yarn, somebody blames the loom, and the fabric gets downgraded because nobody can prove anything.

We traced one backwards instead. Four minutes to the loom, the shift, the beam, the warp and the yarn lot behind it. The lot was five weeks old and had fed three other beams.

Two batches. Same fabric, same shade, same buyer. One cost 19 percent more per kilo.

Same machine, same cycle, same steam. The only difference was the load. One went in at 500 kg, the other at 420.

Nobody did anything wrong. The batch went to the machine that was free, at the weight the lot was. It never got costed.

Every spinning mill has a waste number, usually one for the whole month.

Take 20 ring frames. Nineteen run at 3.8 percent and one runs at 9. The average comes out at 4.1, which looks perfectly healthy. One machine is quietly costing you.

Record waste by count, by shift and by machine and the bad frame shows up in a week.

Everyone has a feeling about whether Bangladesh is a knit country or a woven country. Last quarter gave a number.

July to September, knit earned 5.58 billion dollars and woven earned 4.39 billion. That is 56 and 44. Woven grew faster, 5.41 percent against 4.31.

Knit usually runs local yarn into local fabric. Woven fabric is mostly imported. That difference matters after November.

In most buying houses the tech sheet is copied into costing, into sampling, into the sourcing file. Each copy can go out of date on its own.

Every ERP contract scopes opening balances. Almost none scopes the other three.

Opening balances are easy to agree because everyone recognises the number. What sits underneath them is where migrations fail.

Part-shipped orders. An order where 6,000 pieces have gone and 4,000 have not. Which system owns the remaining 4,000 on day one, and does the new one know the first 6,000 already left?

Half-issued requisitions. A store requisition raised for ten items, four issued, six outstanding. It is not open and it is not closed. Both systems will disagree about it and both will be defensible.

In-transit stock. Goods that have left one store and not arrived at another. On migration day they exist in neither.

None of these is exotic. Every factory has hundreds, and they are invisible in a scoping meeting because nobody asks about a transaction that is halfway through.

The cost is not the migration. It is the six weeks afterwards when two systems disagree and nobody can say which is right.

If you have worked in both, you already know a Bangladeshi unit and a Chinese unit are not the same kind of place. Here is that difference in published numbers rather than impressions.

One major European buyer publishes its full tier 1 factory list. In Bangladesh, 41 percent of the factories it contracts employ more than 4,000 workers. In China, 76 percent of them employ fewer than 500. Same buyer, same seasons, often the same product categories, and a completely different unit of production at each end.

That is worth saying out loud, because most of the management advice this industry imports was written for the 500-worker version. A floor of 4,000 does not run on more effort. It runs on a different kind of record keeping, and nobody outside this country has to solve that problem at our scale.
