We start every client engagement with the same question.

"If you were not here tomorrow, what would break?"

The answers are always revealing.

"Nobody else knows how to run the invoicing."
"I am the only one with the admin password to our Google Workspace."
"The supplier portal login is in my personal password manager."
"Our client onboarding process exists entirely in my head."

Every answer is a process that needs documenting. Every answer is a single point of failure.

Once we have the list, we prioritise. Five processes first. The five that would cause the most damage if the knowledge holder disappeared.

For most businesses, that list includes client onboarding, invoicing, password management, vendor contacts, and cloud platform admin access.

1. Map out who knows what.
List every process that only one person understands. Write a name next to each one. If any task has only one name, that is a vulnerability.

2. Pick the top five and start there.
Client onboarding. Invoicing. Password management. Vendor contacts. Cloud platform admin access. Get those five documented before anything else.

3. Use cloud tools your team will actually use.
A shared wiki in Notion or Google Sites. A password manager. Google Drive with a clear folder structure. Screen recordings for complex processes.

4. Build documentation into daily work.
Every time someone asks "how do I do X?", answer it, then write the answer down. If you have explained it twice, it needs a document.

5. Test it with the bus standard.
Hand the document to someone who was not involved. Ask them to follow the steps without help. If they get stuck, the document needs more work.

Pick one per week. In five weeks you have a searchable library your team can rely on. No huge cost. No consultants required.

Once you have documented a process, hand it to someone who was not involved in creating it.

Ask them to follow the steps without your help.

If they can complete the process from start to finish, you have passed the bus standard for that task.

If they get stuck or need to call you for clarification, the document needs more work.

This is the test we run with every client at SixFive. We do not just help businesses set up Google Workspace and organise their cloud platforms. We help them build the systems for capturing and sharing knowledge so the business keeps running whether the owner is in the room or not.

Run the bus test quarterly on your most critical processes. Things change. People change. Your documentation needs to keep pace.

Start with one process this week. The single process that would cause the most chaos if you were not available. Write it down. Not perfectly. Not in a polished template. Just capture the steps and the context that someone else would need.

That is your first bus-proof process. One down.

A two-minute screen recording beats a ten-page manual.

Some processes are just easier to demonstrate than describe.

How you run the monthly report. How you process a refund in the POS system. How you set up a new client in the CRM. How you troubleshoot the workflow that always needs attention on Wednesdays.

A quick Loom or screen recording captures the context that written instructions miss. The mouse movements. The order of clicks. The "and then you wait for this loading screen before you do the next thing" moments.

Written documentation is still important for reference. But screen recordings are the fastest way to get knowledge out of one person's head and into a place the rest of the team can access.

Here is a habit that works.

Every time someone new joins the team, have the person training them record their screen as they walk through each process. Five minutes per task. Label the recordings clearly and store them in Google Drive.

By the time you have onboarded three people, you have a video library that covers 80% of your daily operations.

No manual required. Just cloud-native documentation that lives where your team already works.
