BCG tracked AI agent payback across functions. Here is what the data shows:

Sales follow-up and lead qualification: 3.4 months. High-volume, repetitive work already sitting inside HubSpot, Salesforce, or Dynamics 365. AI fits here fast and the return shows up quickly.

Finance and operations: around 9 months. Slower, but the savings are consistent and the process runs every day without anyone watching.

Typical across all functions: about 5 months to full payback.

The winning measure is not "did the pilot work." McKinsey says it is "what outcome did it change, and does your team trust it."

Most enterprise AI teams are optimizing the wrong number.
They benchmark accuracy. They tune for 99% precision. They build eval dashboards that track model performance across thousands of test cases. The number looks great in the steerco deck.

The team's calendars don't change.

The 5% that shipped measured something different. They tracked handoffs avoided - how many times a human used to touch this process, and how many times they touch it now.

Boring won. The smartest model lost.

Every enterprise AI conversation starts with the model debate.

GPT-5 or Claude. OpenAI or Anthropic. Reasoning or fast. The 95% burn weeks on this before a single integration gets written.

The 5% that shipped never had this conversation.
They started with the workflow nobody fought to own - invoice reconciliation, expense approvals, the month-end close grind. The work that quietly bleeds 40 hours a week but never makes it into a strategy deck.

Why does this work? Boring workflows have clear inputs, clear outputs, clear rules. Success isn't subjective. Invoice recon either clears at 90% with no human review, or it doesn't. Expense approvals either route correctly, or they don't. Month-end close either closes on time, or it doesn't.

$40 billion spent. Almost all of it wasted. That's MIT's number, from Project NANDA's 2025 study - not a vendor pitch.

Here's what's strange. The 5% that worked don't look like the 5% you'd expect. They aren't the companies with the biggest budgets, the smartest engineers, or the flashiest pilots.

They did three specific things differently.
Across 30+ AI deployments we've watched up close, the same three patterns keep separating the 5 from the 95. They're not what the LinkedIn AI feed will tell you.
