That’s what an agency owner told me last week about a $12k/mo retainer. For sixty days, the client was a dream. No micromanagement, no frantic Slack messages, just easy approvals and thumbs-up emojis.

Then the Friday afternoon cancellation email hit. No warning. No exit interview. Just gone.

It’s a pattern I see constantly when looking at agency operations: we mistake client fatigue for client trust.

When a high-value client stops asking questions, they haven't suddenly started blindly trusting your process. They've stopped caring. They are actively auditioning their next agency in their head while your team celebrates an "easy" month.

The clients who push back on creatives and demand to know why performance dipped on a Tuesday are the ones who stay. Friction means investment.

If you have a major account that’s gone completely dark, don't celebrate the lack of revisions. Treat it like a 30-day warning. Re-engage them with a proactive growth strategy this week, or prepare for the offboarding email next month.

Onboarding doesn't start when the first ad goes live. It starts the second the contract is signed.

Every hour between signing and launching is an hour the client is quietly reconsidering the decision they made. By the time you finally go live on Day 21, they're already drafting the cancellation in their head.

The price on Day 30 isn't abstract. It's the "we're not seeing results" email, the refund threat, the case study you'll never get to publish, and the CAC bill you just paid to acquire a client who never made it to month two.

Engineer the first 72 hours, or write that off as tuition every single month.

Days 1–10: Chasing them down for Ads Manager access.
Days 11–20: Waiting on them to approve the creatives.
Day 21: The campaign finally goes live.
Day 30: “We’re not seeing results yet. We’re out.”

The fix isn't a better client. It's a better first week. Agencies that scale past $30k/month don't get luckier with who signs, they engineer an onboarding that makes drop-off impossible. Tighten the front end, or keep paying the CAC tax every 30 days.
