【Harvard University's Adaptive Leadership Training】
An intensive 3.5-day leadership training conducted by social entrepreneur and executive coach, Ada Ho, for only 6-8 senior executives from business corporations, schools and NGOs.

Objectives:
• Give participants a theoretical and practical understanding of adaptive leadership, developed and taught by Dr Ronald Heifetz at Harvard University’s John F. Kennedy School of Government.

• Increase participants’ self-reflective capacity to sustain leadership.

• Participants learn to analyze and reflect on the group dynamics and skills in the practice of leadership, with or without authority.

• Drawing from several disciplines including philosophy, political science, business management, social psychology, and sociology, the training develops a framework for diagnosing social dynamics, and prepares participants to intervene and innovate in organizational systems.

Methodology:
In addition to the traditional methods of lectures and films, the training uses three more innovative teaching methods: participants’ cases, “case-in-point” learning, and structured exercises:

1. The training devotes a majority of its time to analyzing the past experiences that participants bring across sectors -- each participant works on a personal “leadership failure” case study.

2. Participants analyze the social and political dynamics of problem-solving and learning common to many organizations and societies facing critical challenges by analyzing the evolving dynamics of the training group itself as a case-in-point in collective problem-solving, learning, and change.

3. Through structured exercises of both reflection and action, participants learn a variety of authoritative, creative, and communication skills integral to the practice of adaptability.

Ada Ho (何靜瑩) is currently Founder and CEO of internet startup, Paxxioneer, that connects travelers with passionate local individuals to enrich their journey and foster personal learning.

She co-founded L plus H Fashion, a social enterprise established in 2009 to create job opportunities for under-served people while incubating a new generation of fashion designers, technicians, garment workers and entrepreneurs for Hong Kong.

In 2013, she co-founded L plus H Creations Foundation that uses professional theatrical performances (musicals, drama, filming) to strengthen underprivileged teenagers’ self-confidence, discipline, motivation and team spirit. The performing art training is integrated with positive values and character education. She is also Producer for full-length musicals “The Awakening” in 2013 and “Against the Wind” in 2014”, and recently documentary film “My Voice, My Life.”

She has been Honorary Assistant Professor of the Hong Kong University and columnist for Ming Pao, Hong Kong Economic Journal and Hong Kong Economic Times. She has published six books about leadership and management.

Ada was honored as “National Geographic Chinese Explorer 2018”. She was awarded “Most Successful Women 2017” by Jessica Magazine, and “Local Heroes 2014” by Ming Pao Weekly.

In response to the 8.0-magnitude earthquake of Sichuan in May 2008, Ada founded the Hong Kong Special Music Squad that provided music and play therapy to almost 20,000 victims within a month. In recognition of her social innovation in Sichuan, she was honored with the “Humanitarian Award” in 2008 by the Women’s International Film and Television Showcase in Los Angeles.

Ada previously worked in the business sector in strategic planning, management consulting, and currency derivatives trading at various international corporations.

Ada holds a Master in Public Policy degree at the John F. Kennedy School of Government, Harvard University, and a Bachelor of Science in Foreign Service degree at Georgetown University.

【明報副刊】專訪何靜瑩企管心得 反思失敗調整心態 好領袖突破盲點

位高權重、學富五車、能言善辯,是不少人認為領袖應該擁有的特質。本報專欄作家兼企管教官何靜瑩卻反對,認為這並非領導力(Leadership)的本義,「你見林鄭有權有勢,但有多少人認同她?相反今天年輕人不正正在發揮領導力嗎?」

她比喻領袖為船長,稱職的船長能調正航道,激發團隊勇往直前奪魁;相反則是瞎子領瞎子,每每事倍功半。

畢業於美國喬治城大學外交學院,並於哈佛大學甘迺迪政府學院取得公共政策碩士的何靜瑩(Ada)不但履歷亮麗,而且「百足咁多爪」,除了是創業者,亦是音樂劇監製,專欄作家,跨國企業、機構及學校的領袖培訓導師。

調適領導 清除團隊阻礙物

近年她開辦領袖工作坊,以高級管理層為對象,以哈佛大學恩師Ronald Heifetz創立的「調適性領導」(adaptive leadership)作理論基礎,助企業領袖突破管理盲點。學說源自生物學的物種演化概念:動物改變身體結構適應環境轉變,而應用在管理學上,則指領袖透過調整個人、下屬思維來發揮領導力,「就如物種摒棄無用的DNA,保留有用的。你要分辨該摒棄什麼,調整阻礙團隊向前邁進的觀念。」Ada解釋。

分享失敗個案 營造正面衝突

她教授的管理工作坊為期3天半,學費連酒店住宿逾3萬元,學生人數規定在6至8人內。課堂期間,每個學員需分享自己的管理失敗個案,其他學員則充當「顧問」,循理論的思維框架提出批判問題,查找失敗原因,而Ada則擔任教官(Coach),確保學員在理論框架內提出關鍵問題。Ada的專欄文章以辛辣、一針見血見稱,工作坊亦要求學員直接面對失敗,從自己、他人的失敗看清領導盲點,「是要對自己好mean(嚴厲)。大家坐在梳化一整日,互相研究對方的失敗案例。大家都會好有共鳴,因為對方的失敗原來自己都經歷過,由別人身上亦可看到自己的盲點」。

Stephen是何靜瑩的學生之一, 曾於Microsoft內地分公司任職高層,管理逾百人的產品研發團隊。他自言以往是個實幹型的「好好先生」,為免與下屬衝突,寧願自己一腳踢解決麻煩,息事寧人。他說:「好怕面對下屬的情緒,故每次都讓步。」他曾閱讀Ada的文章,深受啟發,數年前決定參加她的調適性領導工作坊。他說:「平時大家有頭有面,要自揭瘡疤當然不容易。初段大家都有保留,但Ada會『挑機』,讓氣氛升溫,例如覺得你的提問不夠尖銳、覺得你分享的個案不屬於失敗。慢慢大家會投入,分享個人經歷時亦會滲入不少情緒,因此更需要冷靜的『同學仔』由第三者角度給意見,才會看到自己的盲點。」Stephen在其他同學的分享中,認識到衝突並非一定是負面,「聽到許多失敗個案,都反覆呈現一個現象:迴避問題、迴避衝突,反而會醞釀更嚴重的後果。而大家的討論結果是,適量的壓力反而有助提升團隊生產力」。

直面改革陣痛 看清下屬立場

工作坊過後,適逢公司改革轉型,同事一方面需學習新技能,另一方面工作量亦增加。Stephen作為管理層,要身負向員工傳遞改革信息的重任,「目標是留到人才,亦達到改革」。員工得悉改革,怨聲載道。他應用調適性管理方法,不再迴避,反以「升溫」營造正面的衝突:向同事直言改革勢在必行,要求大家調整心態,「講明一定會變,大家不改變就會被淘汰。一定要講清楚為何改革、如何改革,公司將有什麼措施幫助大家,如實講,不要瞞。亦趁頒布改革時看清下屬立場,誰支持、中立、反對,才知道用什麼策略應對什麼人」。他又分享,改變團隊前,管理層亦先要調整自己心態,「改革一定帶來陣痛,下屬不滿、鬧你好正常,任何領袖在這位置都不討好。不要介意批評,不要太早放棄,否則先前下的工夫都會打回原形,徒勞無功」。結果,改革後公司只流失少於10%員工,他認為結果理想。

Q&A:領袖切忌「圍爐」 兼聽則明 有錯要認

畢竟何靜瑩的工作坊,每次參與學生人數有限,若想知道這位企管教官的管理之道,不妨參考以下的Q&A,也許會令你在管理路上找到出路。

問:什麼是領導力?

答:領導力(Leadership)是指你的行為,而非擔當什麼職位。高職位、有魅力、說話動聽、親和力、決斷力等,都只是幫助發揮領導力的工具,例如你有魅力懂溝通,會更易感染他人。你看甘地,很內向的,不少意見領袖的寫作能力比說話好,文章亦能影響很多人;亦有人以為領袖要高學歷,甚至是富經驗的老行尊,但到了今天,知識經網絡高速傳播,行業經驗已不算什麼,甚至顯得過時,懂得領導、管理,外行人可以管內行人,表現甚至更好。

問:企管人有什麼常犯的致命錯誤?

答:以技術方法處理調適性問題。調適性問題即是下屬的心態出問題,但你卻用技術方法處理,這是當刻最快最直接的解決方法,但治標不治本,下屬思維沒改變,日後重蹈覆轍。例如許多管理層都害怕處理人事,怕尷尬,於是一直不出手處理,較常見的是下屬之間不和,公事上不願溝通,且開始影響公司運作,上司不想得罪人,覺得這是他們之間的事,控制不了,有事發生就找別的同事幫忙。

問:如何了解、調整下屬心態?

答:開會是一個很好的渠道。會議上,上司能觀察到下屬的價值觀,有些只求deadline,忽略質素,有些慢工出細貨,常遲交貨。這都屬於心態問題 ,長遠來說不是辦法,需要coach(指導)下屬。

問:下屬唯命是從反而「危險」?

答:好多CEO都這樣想:「願景多好也罷,無人跟都無用喇!」只培養「跟班」是很危險的,他們只會依賴你。上司叫他做十樣就十樣,即使嗅到什麼「𤓓味」,亦無意識要出聲。如果你又盲,下屬又盲,就很容易出事。而且這類管理層大多自我矛盾,一方面要求下屬唯命是從,一方面又批評下屬「唔用腦」,那我會跟這些人說:「你這麼強,這麼一言堂,只會把下屬調教成follower。因為講多句都被你鬧,大家只好滅聲。」想下屬有思想,就要「辣着」(empower)對方,帶領無思想的人並非在發揮領導力,因下屬只是依照吩咐辦事。領袖要培養領袖,而非跟班。

問:為何會議期間,無人願意發言?

答:要問自己,有否為同事提供良好的開會氣氛。下屬說話不合聽,動輒便破口大鬧?或者強迫對方聽你說偉論,每次都老調重彈?即使深知下屬的提議不奏效,亦不要立即反對,先問問在座同事看法,集思廣益,讓大家都有ownership,大家都有stake。借他人的意見解釋弊處,亦變相讓更多人願意發聲。開會多人參與是好事,就如大家一起腦震盪「度橋」。

問:決議項目時,為何不應以「票數」來決定?

答:公司為什麼要高薪聘請你做上司?那不如隨便請個人負責點票就好了。少數服從多數可能會「死」,因「少數」可能只是談判桌上的少數,背後可以牽涉許多人。一旦出了差池,上司要負上最大責任。這些少數聲音分為兩種,一是無甚建樹、負面的,一是正面的(positive deviance),卻因為早早在計劃初段提出,讓同事覺得對方只在製造麻煩。上司需考慮這些少數聲音可能好「堅料」,可能提出了大家都看不到的盲點,也可能正因忽略了這些少數聲音,以致執行計劃途中出現許多問題及阻滯。

問:如何應用「調適性領導」?可否分享實例?

答:當時我管理毛衣廠,出貨後與同事檢討次貨數量。我問經理,有否如實向客人交代這次有12件次貨。經理說沒有,認為不應讓客人知道。我當刻已很憤怒,但都選擇先聆聽。他們解釋是次次貨量少,且行內都習慣不向客戶交代,怕影響聲譽。我不熟悉工廠事務,而對方在行內已有30年(經驗),我循常識去想,聲譽不就建立在微小的事情上嗎?若如此小事都坦白交代,客戶反而欣賞吧!他們推搪說這可能要罰錢。我直言「罰錢好啊,說明犯錯有後果」,並趁機解釋價值觀,說公司好多年輕人正看着我們,學習管理,如果整間公司包括Ada Ho都一起欺瞞客戶,變相間接認同錯誤的價值觀:犯錯也可側側膊,工作可隨隨便便。其實整件事緣由,是經理忘記向客戶交代,卻大話冚大話。一開先例,日後就難改難教。

問:怎樣看特首林鄭月娥的管理手法?

答:(她)現在正面對調適性問題:人心未「回歸」,卻一直用技術方法來解決。由2003年(23條立法)已經看到,「上面」有許多事壓下來,見你不滿,就給你CEPA、自由行,以為可以解決問題;2014年政府技術性擊倒「雨傘」,卻沒從中汲取教訓。今次依然用技術方法處理,用「警棍」,用經濟派糖,問題愈滾愈大,於是衍生不斷的大風暴。她應該讓多些不同政見的人加入團隊,才能預計推行政策時,將面對什麼反對聲音。不要DQ人,繼續邊緣化反對聲音是無用的,這些少數聲音,有可能代表了香港六成人的聲音。如繼續親疏有別,慢慢下屬只會說你想聽的話。你問自己為何看不到有問題?因為你已經處於「圍爐自high」的同溫層裏!

Paxxioneer CEO, Ada Ching-Ying Ho, was invited by a corporation to be their team’s executive coach for a day’s team-building activity. She brought them to visit a paxxioneer’s farmland in Yi O , Lantau Island, where the team first experienced nature through harvesting turnips and tumeric followed by farm-to-table lunch especially the Yi O rice grown by the farm.

Paxxioneer Alan shared his stories and challenges in restoring rice farming in Hong Kong. Ada gave a speech on “peacetime vs wartime” leadership, encouraging the managers to lead with the right mindset on the right context. All participants were asked to do quiet reflection by scattering across the vast farmland without talking to each other, concluded by small-group discussions on the corporate need for either type of leadership.
