Plenty of retailers we talk to have solid reporting and dashboards they trust, so it surprises them when their first AI projects fall behind expectations. The reason is, more often than not, the data.

Reporting and AI need very different things from it, yet most data today is set up for reporting.

You see, reporting looks backwards. It tells you what happened, so the data gets summarised into the totals a dashboard needs.

But AI looks forwards, and to guess what a customer does next, it needs just the detail those summaries drop. It needs explicit input like who bought something, what they bought with it, and what usually follows for people like them.

Nowadays, a lot of the retail platforms we see are built on the Medallion architecture (the Bronze, Silver, and Gold layers). That works well for reporting, but AI needs another step on top, where the data holds context rather than just a structure.

Cars2click is a digital car trader active in 16 countries. They run an AI-driven platform that helps dealers make inventory decisions from detailed market data. Today, we want to take a throwback to our work together, as it seems more relevant than ever.

As their volume grew, the older architecture could not keep pace. Working with our DevOps and Cloud team, the platform started ingesting around 5 million events in under 40 minutes a day, and data processing that used to take 2 hours went down to about 5 minutes.

A few months ago, we reported working with two of the largest utility companies in Romania, where we automatically processed over 80% of incoming customer requests using AI.

That is the equivalent of more than 80,000 requests a year. ✊

We wanted to shed light on this project again so you know what made it a success, as it translates to every single AI project you'll run.

It's not the AI, but the clean, structured, connected data and a clear business case discussed at a shared table. We usually help build both before recommending any technology solution.

That's something that should be common sense, but it's quite rare in today's hyped market. Treating AI the way we treat any technology is just a good business practice. We only bring it in when it improves the business outcome, and we prove that outcome before we scale it.

If anyone recommends plugging AI into unclear processes and poor data, make sure you do not take that advice.

👋 Hey again! Here's another idea from our last Commerce Conversations roundtable that we'd like to share, because much of the dialogue circled around this struggle.

Back-margin and discount structures seem so tangled that tracking them by hand becomes a constant burden, and the instinct that follows is to automate the whole thing.

But then one participant described a commercial model that he kept simple on purpose, and it raised an interesting question.

Was your complexity ever a decision, or did it build up over the years without anyone choosing it? 🤔

That thought alone changes what you should automate.

👉 Some complexity is load-bearing, tied to a real advantage such as a pricing structure that wins deals or a condition that protects margin, and that kind is worth keeping and automating.

👉 Other complexity is sediment, made of conditions added long ago for reasons no one remembers and exceptions that outlived the situation that created them.

A useful way to sort one from the other is to picture removing a condition tomorrow and asking whether anyone in sales or finance would notice, and whether the business would lose anything real. When the answer is no, you are looking at sediment.

This is why we start by understanding the problem before writing any code, because deciding what deserves to exist is the part that shapes everything that comes after. ✊

But first, let's debunk something: there's no such thing as "AI visibility" in the singular.

There are multiple AI ecosystems, and they behave differently.

For example, your brand can dominate Google AI Overviews and still struggle to appear in ChatGPT recommendations.

Our analysis shows a pharmacy chain reaching 75% visibility in Google AI Overviews while dropping to 52% in ChatGPT.

The implication is bigger than it sounds.

For years, brands optimized for one search engine. Today, you need to optimize for multiple generative engines, each with its own preferences, trust signals, and source selection logic.

If you want to dominate search across all, follow these common patterns that we've seen stand out in all LLMs' answers:

👉 Use product attributes and technical specifications as visibility assets.

AI assistants increasingly reward technical authority over commercial scale.

In categories like trekking and camping, technology providers such as Gore-Tex or Vibram can outrank major retailers in AI recommendations.

👉 Reddit is becoming a trust layer, so use it wisely.

When users are making complex or high-stakes decisions, AI systems tend to cite community discussions as a way to validate commercial claims. In some industries, Reddit's citation growth is becoming impossible to ignore.

👉 Winner-takes-all dynamics are accelerating. Be proactive in your discoverability efforts or miss the window.

In highly utilitarian categories, a single player can capture a disproportionate share of AI mentions, leaving little room for challengers in zero-click environments.
