Mid-market PH manufacturers spend ₱2–8M every few years adding modules to their ERP — WMS add-on, transport module, BI dashboard, AI plug-in.

After all of it, the COO still can’t answer: “How much cash is locked in dead inventory right now?”

How to calculate your dead inventory in 30 minutes

No software needed. Just your inventory list and a finance person who can use Excel.

Step 1. Pull every SKU with on-hand quantity > 0.

Step 2. For each SKU, find the last outbound movement date. (If your system can’t do this — that’s already a finding.)

Step 3. Bucket them: 0–6 months / 6–12 / 12–18 / 18+.

Step 4. Multiply each bucket’s quantity by unit cost. Sum.

Step 5. Anything in 12+ months is dead inventory. Express as a % of total inventory value.

Under 8%: healthy. 8–15%: bleeding cash quietly. 15%+: structural visibility problem and no Excel sheet will fix it.

The exercise itself is free. What you do with the answer is the real question.

How we find ‘ghost SKUs’ — the most expensive items in your warehouse

There’s a pattern I look for in every diagnostic.

Most factories have 200–800 SKUs. About 15% of them get reordered on autopilot — same quantity, same cadence, year after year. Nobody questions them because “we’ve always carried that.”

The methodology to find them:
1. Pull the last 36 months of outbound movement per SKU. Calculate year-over-year growth.

2. Pull the last 36 months of purchase orders per SKU. Calculate year-over-year growth.

3. Flag any SKU where purchase growth exceeds outbound growth by 20%+ for two consecutive years.

These are your ghost SKUs. Demand has shifted. Reorder logic hasn’t. Cash has been quietly accumulating in a stockpile nobody authorized.

In a typical mid-market PH manufacturer, ghost SKUs alone usually account for ₱3–7M in trapped cash. Sometimes more.

The methodology doesn’t require AI. It requires the question to be asked. Most ERPs don’t ask it.

Most PH manufacturers I meet can tell me their revenue to the peso.
