The most interesting number in this whole case study was the lowest one.

After three months the team smashed nearly every measure: prompting doubled, productivity up 44%, fear more than halved.

The one that lagged behind? Decision confidence, at 44%.

Looks like the disappointing stat. I actually think it's the most important one.

The reason? Most people learn to use AI to do tasks faster: write the email, sum up the report, build the spreadsheet. Brilliant, and this team nailed it.

What takes longer is using AI to make better decisions: stress-test a big call, poke holes in your own thinking, spot the assumption everyone's quietly making.

That's a totally different skill. And it's the one that matters most at the top of a business. I've spent decades at executive level, and that's exactly where this gap shows up.

Getting faster is great. Getting sharper is where the real value is, and it's exactly what we're working on next.

The question I get most: "Okay… but how did you actually do it?"

No year-long plan. No giant strategy document. No new software to roll out. Most of what we did was simpler, and more human, than people expect.

1. We listened, properly, to how the team actually works.

2. We found the real pain points, role by role. Where was the time going? Where was the friction?

3. We upskilled everyone for their own role. Not a generic AI course, but hands-on practice on their actual work.

4. We gave them a way to share knowledge, so when one person figured something out, everyone benefited.

5. We standardised the prompts. A proper on-brand prompt library, so the whole team produces consistent, high-quality work that still sounds like the brand.

Notice the order. People and upskilling first, process second, embedding and systemising AI last. That sequence is why none of it was disruptive: the team kept delivering all the way through.

Around all of it: two days of intensive training, three months of follow-up to make it stick, and everything measured before and after.

The result: productivity up 44%, fear of AI more than halved, around £165k of capacity back.

If your team's done the webinars and read the articles but still isn't really using AI, this gap is almost always the reason. It's rarely knowledge. It's structure.

£165,000 a year. Same six people. Zero new hires.

That's the number that tends to stop business owners mid-scroll.

When your team gets more done with AI, it usually doesn't show up as money saved. Nobody's losing their job. It shows up as time. Capacity. Breathing room.

On a recent 3-month programme, six people got back roughly 106 hours a week between them. Put a modest £30/hour value on that and you're looking at around £165,000 a year of extra capacity: same team, same wage bill, a lot more output.

I'll be straight with you: these are directional figures, not audited accounts. And that recovered time only becomes valuable if you actually use it on purpose. Otherwise it quietly disappears back into the day-to-day.

So the real question isn't "how much time did we save?"

It's "what can this team do now that it couldn't three months ago?"

That's where the money really is.

Nobody warns you about this with AI training:

The person most against it often ends up getting the most out of it.

On this team, one person started with the highest "fear of AI" score in the room, a 7 out of 10. Arms folded, completely unconvinced.

Three months later:
• Fear: down from 7 to 2
• Productivity: up 65%
• Time saved: up 70%
• And the highest decision confidence on the whole team

I see this pattern again and again. The sceptics aren't being difficult. They've usually thought hardest about what could go wrong. Once that fear lifts, all that caution turns into really good judgement about how and when to use AI.

So if there's someone on your team you've quietly given up on ever using this stuff… don't. They might surprise you the most.

My first case study is live. 🎉 And it's a good one.

Three months ago, six people on an ecommerce team had barely used AI. Most had never touched an LLM for real work.

Today? Productivity up 44%. Their fear of AI more than halved. And around £165,000 a year of extra capacity handed back to the business, without hiring a single new person.

The recipe was simple: two days of intensive AI training, then three months of follow-up to make it actually stick.
