Not all AI is built for the same job.

As businesses look at where AI can add value, there’s an important distinction worth understanding:

Horizontal AI vs Vertical AI.

Horizontal AI is general-purpose. It’s designed to work across industries and tasks - drafting, summarising, analysing information and answering questions.

Vertical AI is purpose-built for a specific industry or business function.

Rather than starting with broad knowledge, it is designed around the terminology, data, workflows and operational requirements of a particular environment.

In supply chain, that distinction matters.

Demand forecasting, inventory optimisation, production planning and logistics all involve complex relationships between data, constraints, exceptions and business rules.

The opportunity is not simply to introduce AI into these processes.

It’s to apply AI with the right operational context behind it.

Because knowing what a demand forecast is and understanding what is influencing your demand forecast are two very different things.

As AI becomes more embedded in business operations, perhaps the better question isn't:

“Are we using AI?” It’s: “Are we using the right AI for the job?”

A pencil looks ridiculously simple. Wood. Graphite. A bit of metal. An eraser.

But no single person could easily make an ordinary modern pencil completely from scratch.

Its components can trace back through entirely different industries and supply chains.

The wood has to be grown, harvested, milled and processed into pencil slats.
The "lead" isn't lead at all - it's generally a carefully formulated mixture containing graphite and clay, processed to achieve different writing characteristics and degrees of hardness.

The little metal band holding the eraser is called a ferrule. Even that tiny component has its own manufacturing and material supply chain.

Then there's the eraser itself, which can involve natural or synthetic rubber and other compounds.

And we haven't even reached the paint or lacquer, glue, printed lettering, packaging, machinery or energy involved in producing it.

All those separate supply chains eventually converge to create one remarkably simple everyday product.

Then that pencil begins another journey - through packaging, freight, distribution, wholesalers or retailers before eventually landing in someone's desk drawer.

There's an even bigger idea behind this story. In 1958, Leonard E. Read famously used the humble pencil to demonstrate how even the simplest everyday product relies on the knowledge, labour and coordination of an extraordinary network of people.

That's the mind-blowing part. You can hold a pencil between two fingers...
…but you're potentially holding the end result of forestry, mining, chemicals, manufacturing, energy, transportation, packaging, planning and trade.

And throughout that enormous chain, businesses still have to answer one fundamental question: How many pencils are people actually going to need?

Waiting for certainty is a losing strategy - especially when it comes to AI.

By the time every question has been answered and every risk eliminated, someone else has already moved.

Speed isn’t about creating urgency or setting tighter deadlines. It’s about removing the friction between insight and action.

That means:
• Cutting unnecessary red tape
• Building systems that can evolve
• Accepting that useful today can be more valuable than perfect tomorrow

You don’t need all the answers to begin. But you do need the ability to test, learn, adapt and act.

They're just eggs. How complicated can the supply chain be?

More complicated than most of us ever think about.

A supply chain professional sees:
Suppliers → Feed → Farms → Production → Grading & Packing → Planning → Inventory → Transport → Distribution → Retail → Consumer → Data → Replenishment.

And every arrow represents a dependency.

A disruption at the farm.
A shortage of feed or packaging.
A change in production.
An inaccurate forecast.
A transport delay.
An unexpected spike in demand.

When just one part of that chain is disrupted, the impact can travel all the way to the supermarket shelf.

We've seen what that looks like when eggs suddenly become harder to find.

And that's what makes supply chains so interesting. When everything works, we rarely think about them.

We simply expect the eggs to be there. Making sure they are? That's supply chain planning.

Planning used to be about agreeing on the numbers.

Today, it's about understanding what will change the numbers.

The focus is shifting away from debating forecast numbers and towards understanding the factors that shape demand. Customer behaviour, market conditions and commercial decisions all become part of the conversation.

That's the difference between traditional planning and insight-based planning.

AI and Large Language Models can accelerate this shift by helping teams uncover insights faster, improve collaboration and respond more quickly to changing conditions.

But technology isn't the transformation.
The transformation is moving from looking backwards at what happened to confidently planning for what happens next.

The question for leaders is no longer: "Is the forecast right?"
It's more along the lines of: "Do we understand what's driving demand, & are we prepared to act?"

Those who can see beyond the forecast and understand the forces shaping demand will be better prepared for whatever comes next.
